Migrating from Trengo to Intercom: a practical playbook

Trengo is a fine starting point for customer service. But when your business grows fast, you reach a point where you need more: customer context on every conversation, serious workflows and an AI agent that resolves questions on its own. If you’re looking for a Trengo alternative, Intercom is the most complete candidate. Here’s how to approach the switch.

When is it time to move?

A few familiar signals:

  • Different teams work through the same inbox with no structure or ownership.
  • Agents look up customer data in other systems by hand for every ticket.
  • Recurring questions such as refunds and account issues eat time, but you can’t automate them.
  • You want to deploy an AI agent like Fin, and your current tool doesn’t offer one.

If you recognize two or more, the problem isn’t your team, it’s your tooling.

Trengo vs Intercom: the key differences

Both are full customer service platforms, but they’re built for a different stage.

Trengo Intercom
Strong at All channels (email, WhatsApp, chat) in one clear inbox Workflows, customer context and automation at scale
AI agent Basic AI features Fin AI: resolves questions on its own from your knowledge base
Integrations Standard integrations Extensive API for custom backend connections
Price Lower entry price Higher price point; Fin charges per resolved question
Fits Smaller teams that want to bundle channels Growing teams that want to automate

In short: Trengo bundles your channels, Intercom professionalizes your whole support process. The switch pays off once automation and customer context matter more than a shared inbox alone.

The playbook

  1. Analyze your process first. Which questions come in, who handles them, where do delays start? A migration is the moment to redesign your support process, not to relocate the old chaos.
  2. Migrate your history through the API. Ticket history is context: earlier refunds, earlier complaints, earlier fixes. In our largest project we migrated over 40,000 historical tickets from Trengo to Intercom. Mind the rate limits and attach every conversation to the right customer profile.
  3. Replace your widget with the Intercom Messenger. Especially if you’ve wired a home-built widget to Trengo: the Messenger gives you workflows, articles and Fin AI in one channel.
  4. Connect your backend. This is the step that makes the difference. Make sure every agent sees the customer type, orders and subscription the moment a conversation opens. No more tab-hopping.
  5. Set up workflows. Let Intercom collect transaction numbers, screenshots and details by itself for recurring processes. Your team receives complete files.
  6. Only then turn on Fin AI. With a filled knowledge base and working processes, Fin can resolve a large share of your questions on its own. How to build that up: AI customer service: what actually works (and what doesn’t).

Common mistakes

  • Doing everything at once. Going live with the platform, workflows and AI in one push overloads your team. Build it in phases.
  • Migrating without cleaning up. Review your categories and tags critically before you bring them along.
  • Treating the knowledge base as a one-off project. Without an owner and a feedback loop, your AI goes stale within months.

How long does a migration take?

Less time than you’d think. At a fast-growing marketplace, the full technical implementation, including the migration of over 40,000 tickets and the backend integration, was live within a few weeks after preparation. The result: around 70% of all support questions there are now handled fully automatically. Read the full case.
